How to Use This Template
Define Your Skill Columns
Replace the placeholder skill names with the actual competencies required for your team's roles. Be specific: use "Python data pipeline development" rather than "programming." Group related skills under category headers. Most teams need 10 to 20 skills total.
Distribute the Self Assessment
Send the self assessment form to each team member. Ask them to rate themselves on every skill using the four level proficiency scale provided. Give them 3 to 5 days to complete it thoughtfully. Emphasize that honest self assessment is more valuable than inflated ratings.
Calibrate and Finalize Ratings
Review each team member's self assessment against your own observations. Where ratings differ by two or more levels, discuss the gap in your next one on one. Update the master grid with the agreed upon ratings. The color coding will update automatically.
Read the Gap Analysis
Review the gap analysis summary for skills where the team average falls below proficient. These are your highest priority training investments. Also check the single point of failure tracker for skills where only one person is rated proficient or expert, since that represents organizational risk if that person is unavailable.

Common Questions About Free Skills Matrix Template
How do I add more team members or skills?
Add rows for new team members and columns for additional skills. The proficiency scale and color coding definitions are on a reference tab and apply to any new cells you add. Keep the total number of skills under 20 per matrix to maintain usability.
Should I share the completed matrix with the team?
Sharing promotes transparency and helps team members identify colleagues who can mentor them in specific skills. However, some organizations keep individual ratings private and share only the aggregate gap analysis. Choose the approach that fits your team culture.
How does this differ from a training needs analysis?
This template produces the data that feeds into a training needs analysis. The skills matrix shows where gaps exist. A training needs analysis takes that data and recommends specific interventions, budgets, and timelines to close the gaps. Use this template first, then build your training plan from the results.
