A skills matrix in Excel is the fastest way to visualize where your team's capabilities are strong and where single points of failure exist. What proficiency scale should I use?
A 1 to 4 scale works best. 1 = aware of the skill but cannot perform it independently. 2 = can perform with guidance or reference materials. 3 = fully independent, can perform the skill without help. 4 = expert level, can teach and mentor others. Avoid a 1 to 5 scale because most people default to 3 (the middle), which eliminates useful differentiation.
Should employees self rate or should managers rate them?
Start with self rating, then calibrate through a brief conversation. Self ratings tend to be slightly generous for soft skills and slightly conservative for technical skills. The calibration conversation surfaces gaps in perception that are themselves valuable development data. The final rating should be agreed between manager and employee, not imposed.
