How honest should I be about challenges?

Genuinely honest. Managers know nobody has a perfect year. Describing 2 to 3 challenges with clear lessons learned demonstrates self awareness and growth mindset, which managers rate more favorably than a narrative that pretends nothing went wrong. The goal is showing you can identify problems and learn from them.

How do I quantify accomplishments that are hard to measure?

Use before and after comparisons, time saved, errors prevented, or stakeholder feedback. “Redesigned the client reporting process, reducing report preparation from 4 hours to 90 minutes per week” is quantified. If numbers are genuinely unavailable, describe the scope: “Led cross functional alignment across 3 departments and 12 stakeholders for the product launch.”
