Tasks scoring 4 to 5 on impact and 1 to 2 on effort land in Quick Wins. Tasks scoring 4 to 5 on both land in Major Projects. How to Use This Template
List and Score
Add your backlog items to the input table. Score each item 1 to 5 on impact and 1 to 5 on effort using the scoring prompts. For team sessions, have each person score independently first, then average the scores and discuss outliers.
Review the Quadrants
Check which items landed in each quadrant. Quick Wins should be your first focus. Major Projects need scheduling with dedicated time. Fill Ins get batched into a short time slot. Avoid items get eliminated or pushed back on.
Assign Next Steps
For each item, fill in the action column: schedule it (Major Projects), do it now (Quick Wins), batch it (Fill Ins), or eliminate it (Avoid). Transfer the prioritized items to your task management tool in the correct order.
