While you may not have 60 meetings this month *thankfully*, you still have to take part in a handful of meetings.<\/p>\n<p>Unlike others, we wouldn\u2019t be quick to blame organizers for scheduling meetings.\u00a0<\/p>\n<p>When companies suddenly went from \u201coffice\u201d to \u201cwork from anywhere,\u201d the way we communicate and collaborate changed <em>dramatically<\/em>, making Zoom an integral part of our workday.\u00a0<\/p>\n<p>We\u2019re well past the point where we schedule meetings just because we want to. Even those who organize meetings wouldn\u2019t prefer to get on a meeting unless there\u2019s a clear reason to do so. Rather than giving you suggestions that aren\u2019t relevant anymore, for instance, checking if the meeting is really necessary, we\u2019ll take a different approach here.\u00a0<\/p>\n<p>We believe that some <strong>meetings are necessary and you\u2019d be better off focusing on how to get the most out of them! <\/strong>Being a remote startup with teams distributed across seven time zones, we have experienced the problems that come with Zoom meetings and eventually, learned how to make them effective.\u00a0<\/p>\n<p>Interested? As the organizer, you\u2019re excited to present and share your ideas and new initiatives.\u00a0<\/p>\n<p>But wait a minute. What about the participants? Do they have enough context for you to discuss the initiatives? If your first 5 to 10 minutes are spent on setting the context and ensuring everyone has access to documents, then you\u2019re starting on the wrong foot.\u00a0<\/p>\n<p>It\u2019s difficult to stick to the <a href=\"https:\/\/clickup.com\/blog\/itinerary-templates\/\">planned itinerary<\/a> and get the intended outcome when you have to clear up the questions and reiterate the information from previous discussions.\u00a0<\/p>\n<p>Well, everyone has recommended using async communication channels to replace meetings. You can also use <strong>async channels to set the context<\/strong>, share necessary information, and send over relevant documents ahead of time. Put simply, get everyone on the same page and let them know what your purpose is <em>before<\/em> the meeting.\u00a0<\/p>\n<p><strong>How do we do it?<\/strong><\/p>\n<p>We record <a href=\"http:\/\/loom.com\">Loom<\/a> videos to share details with the participants and bridge the information gap if there\u2019s any. Loom can come in handy when you\u2019re starting a new project and want to convey the overview and higher-level details. We also use Loom to avoid discussing \u201cstatus updates\u201d during the meeting.\u00a0<\/p>\n<p>If there\u2019s any documentation, we share it via the Slack channel or add it in the description of the Loom video.\u00a0<\/p>\n<p>And, we use <a href=\"http:\/\/grain.co\">Grain<\/a> to resurface the important moments from our conversations. If you plan to piggyback on topics or decisions from previous meetings, then clip and share the relevant moments using Grain.\u00a0\u00a0<\/p>\n<div aria-hidden=\"true\" class=\"wp-block-spacer\" style=\"height:50px\"><\/div>\n<h2 class=\"wp-block-heading\" id=\"1-structure-your-meeting\">Structure Your Meeting<\/h2>\n<p>Getting your team together wouldn\u2019t spontaneously create the intended outcome. Every successful meeting is carefully designed.\u00a0<\/p>\n<p>If setting the context gets everyone on the <strong>same page<\/strong>, structuring your meeting enables everyone to take part in the discussion constructively to <strong>achieve the intended outcome!<\/strong>\u00a0<\/p>\n<p>When we say \u2018structure,\u2019 we aren\u2019t referring to a typical \u2018<a href=\"https:\/\/clickup.com\/blog\/meeting-agenda\/\">meeting agenda.<\/a>\u2019 While agendas are useful, they aren\u2019t enough to <a href=\"https:\/\/grain.co\/blog\/make-your-zoom-meetings-productive\" rel=\"noreferrer noopener\" target=\"_blank\">make your meetings productive<\/a>.\u00a0<\/p>\n<p>Here\u2019s a simple analogy. Your agenda has a list of ingredients, but you need to know what you\u2019re cooking!\u00a0<\/p>\n<p>You can use the same ingredients to come up with completely different dishes. Similarly, a meeting agenda without an objective can lead to different results than you expect. <a href=\"https:\/\/www.booqed.com\/blog\/minutes-wasted-of-meeting-50-shocking-meeting-statistics\" rel=\"noreferrer noopener\" target=\"_blank\">72% of professionals believe<\/a> that setting clear objectives is what makes a meeting successful.<\/p>\n<p>The meeting agenda simply lists what you intend to cover during the meeting. They\u2019re a list to ensure you aren\u2019t missing anything important. Structuring your meeting helps you to not only cover the agenda but also meet the objective!\u00a0<\/p>\n<h3 class=\"wp-block-heading\" id=\"2-how-to-structure-your-meetings-\"><strong>How to structure your meetings<\/strong><\/h3>\n<p>The way you structure your meeting varies based on your goal and <a href=\"https:\/\/clickup.com\/blog\/types-of-meetings\/\">meeting type<\/a>. Here\u2019s a simple template to get you started:\u00a0<\/p>\n<p>1. Start with the expected outcome. What are you trying to get out of the meeting?\u00a0<\/p>\n<p>2. Define the steps that need to be taken to get the outcome.\u00a0<\/p>\n<p>For instance, let\u2019s say you are meeting with the team to kick off the new project (<a href=\"https:\/\/clickup.com\/blog\/project-kickoff-meeting\/\">project kickoff meeting<\/a>), then you need to:<\/p>\n<ul>\n<li>Present the project and set the stage\u00a0<\/li>\n<li>Define the goals\u00a0<\/li>\n<li>Assign roles and responsibilities\u00a0<\/li>\n<li>Review the roadmap\/plan\u00a0<\/li>\n<li>Clear up the questions<\/li>\n<li>Decide the important dates (decision date, shipping date, etc.)<\/li>\n<\/ul>\n<p>Now each step essentially becomes an item on the meeting agenda.\u00a0<\/p>\n<p>3. Hermann Ebbinghaus, a German psychologist, came up with a phenomenon called the \u2018Forgetting curve.\u2019\u00a0<\/p>\n<p>\u201cWithin an hour, people will have forgotten an average of 50% of the information shared during meetings! Couldn\u2019t recover a lot, right?\u00a0<\/p>\n<p>When we have back-to-back meetings, we resort to using memory dumps. The problem with <a href=\"https:\/\/clickup.com\/blog\/memorization-techniques\/\">relying on memory<\/a> is, you aren\u2019t going to remember every action item with its specifics. You can use it to create checklists or note down the key ideas from a brainstorming session. As everything is saved in your ClickUp account, you can get back to it whenever needed.\u00a0<\/p>\n<div aria-hidden=\"true\" class=\"wp-block-spacer\" style=\"height:50px\"><\/div>\n<h2 class=\"wp-block-heading\" id=\"4-assign-dris\">Assign DRIs<\/h2>\n<p>When you have an action item, you need someone to take ownership, do the work, and follow up with progress in the next meeting.\u00a0<\/p>\n<p>Assign directly responsible individuals (DRIs) for each action item from the meetings. It\u2019s a practice popularized by Steve Jobs and it still is in use at Apple!\u00a0<\/p>\n<div class=\"wp-block-clickup-clickup-author-quote cu-author-quote undefined\" data-quote-color=\"cyan\">\n<blockquote class=\"cu-author-quote__quote\">\n<p>\u201cAny effective meeting at Apple will have an action list,\u201d says a former employee. \u201cNext to each action item will be the DRI.\u201d A common phrase heard around Apple when someone is trying to learn the right contact on a project: \u201cWho\u2019s the DRI on that?\u201d<\/p>\n<\/blockquote>\n<figure class=\"cu-author-quote__author-group\"><figcaption class=\"cu-author-quote__author-info\"><cite class=\"cu-author-quote__author-name\"><a href=\"https:\/\/fortune.com\/2011\/05\/09\/inside-apple\/\" rel=\"noreferrer noopener\" target=\"_blank\">Former Apple employee<\/a><\/cite><\/figcaption><\/figure>\n<\/div>\n<p>If your meeting ends without having DRIs for action items, then you probably won\u2019t get the best out of it. DRI helps you avoid ambiguity and <a href=\"https:\/\/en.wikipedia.org\/wiki\/Diffusion_of_responsibility\" rel=\"noreferrer noopener\" target=\"_blank\">deferred responsibility<\/a>, which is a psychological phenomenon where people are less likely to take responsibility in the presence of a group of people. The larger your meeting, the more likely people are to defer ownership.\u00a0<\/p>\n<h3 class=\"wp-block-heading\" id=\"5-why-do-we-use-dris-\"><strong>Why do we use DRIs?<\/strong><\/h3>\n<p>More often than not, we tend to surface relevant product feedback and concerns from our users in our weekly meetings. As you have guessed, we need to collaborate with different teams to address the feedback and roll out the updates.\u00a0<\/p>\n<p>If a task involves <a href=\"https:\/\/clickup.com\/blog\/cross-functional-teams\/\">cross-functional teams<\/a>, it\u2019s easy to get confused about who\u2019s responsible for it as people from different teams could theoretically own a decision or project.
